What makes a SaaS product defensible when AI makes features cheap
By Guillaume Vives, founder of NXProduct ·
The short answer. When AI lets any competitor build your features in weeks, feature parity stops being a moat. Defensibility moves to four things: proprietary data your product accumulates, workflow depth that makes you the system of record, AI value customers actually adopt, and pricing tied to the outcomes that AI delivers rather than to seats.
The moat that evaporated
For a decade, many SaaS companies defended their position with breadth: years of accumulated features a newcomer could not match. AI has collapsed that advantage. An AI-native entrant with a small team can now reach functional parity in a fraction of the time, and price below you because its cost base is lower.
The question every SaaS board should be asking is simple: what do we have that a well-funded AI-native competitor cannot build in a year?
Four sources of defensibility
- Proprietary data. What does your product know that no one else does: years of transactions, benchmarks across your customer base, outcomes linked to actions? Data that improves the product for every customer is the hardest thing to copy.
- Workflow depth. Products embedded in the daily work of many roles, with integrations and approvals built in, are expensive to replace. A thin layer over someone else's system is not.
- AI value customers use. Shipping AI features is easy; adoption is not. Measure how many customers use them weekly and what changes for them. Unused AI features are cost, not differentiation.
- Pricing for AI value. If AI lets one user do the work of five, seat pricing shrinks your revenue as you succeed. Usage- or outcome-based packaging keeps value and revenue aligned.
How to stress-test your strategy
Map your differentiation against the AI-native entrant you fear most. For each element, ask whether it rests on data, workflow or adoption, or only on features. Then re-cut the roadmap around what stays defensible, and fund it with the capacity AI frees up elsewhere.
If your answer to "why us" is a feature list, it has an expiry date.
Defensibility needs the rest of the system
A defensible strategy still needs an edge to execute it. The companies that win combine a clear view of what is defensible with a decision system that ships it fast and measures whether customers value it. Strategy without speed loses to entrants; speed without strategy ships commodities faster.
Questions leaders ask
Is feature breadth still a moat for SaaS companies?
Much less than before. AI lets new entrants reach functional parity quickly, so breadth alone rarely holds. Durable advantage comes from proprietary data, workflow depth, adopted AI value and aligned pricing.
How should SaaS companies price AI features?
Tie price to the value AI creates. When AI lets fewer people do more work, seat-based pricing can shrink revenue, so many companies move toward usage or outcome components.
How do you test whether a product is defensible?
Map each element of differentiation against a credible AI-native entrant and ask whether it rests on data, workflow or adoption that cannot be copied in a year, or only on features.
What is the output of a defensibility review?
A differentiation map, a roadmap re-cut around what stays defensible and pricing and packaging options, ready for the board.
